# Reference Checks

Verify candidate credentials and assess fit through structured reference conversations.

## Workflow

1. Collect 3–5 reference contacts from the candidate (minimum: 2 former managers, 1 peer).
2. Verify references are legitimate: cross-check company email domains, LinkedIn profiles, employment dates.
3. Send introductory email to each reference explaining the process, estimated time (15 min), and confidentiality assurance.
4. Conduct structured reference interviews using the question framework below.
5. Record responses systematically; flag inconsistencies with candidate's claims.
6. Analyze responses for patterns across references.
7. Generate a reference summary report for the hiring team.
8. Flag any concerns for hiring manager review before offer decision.

## Reference Collection

Ask the candidate for:

**Rule:** Never accept "current manager" as a reference without candidate's explicit permission — could jeopardize their current position. Accept "HR-only" references and note the limitation.

10. Overall assessment:

    → 8+ = strong, 6–7 = acceptable, < 6 = concern

## Response Analysis Framework

### Green Signals (reinforce positive candidate assessment)

- Specific examples of impact and achievement (not vague praise)
- Enthusiastic tone, willingness to elaborate
- "Would rehire" without hesitation
- Strengths align with role requirements
- Consistent story across multiple references
- Overall rating ≥ 8/10

### Yellow Signals (note and discuss with hiring manager)

- Hesitant or qualified "yes" on rehire question
- Vague or generic responses (could indicate disengagement or HR-trained neutrality)
- Minor inconsistency in dates or titles
- One reference positive, another neutral
- Improvement areas that overlap with role requirements

### Red Signals (escalate immediately)

- "Would not rehire" or hesitant refusal
- Inability to confirm employment dates or role
- Character concerns raised (dishonesty, conflict, unprofessionalism)
- Performance issues not mentioned by candidate
- Inconsistent story across references
- Overall rating < 6/10
- Reference admits they didn't actually work closely with candidate

## Phone vs. Email Reference Checks

- **GDPR (EU)**: Reference data is personal data — store securely, limit access, delete after 24 months
- **California**: Cannot ask about prior salary in reference checks; focus on performance and fit
- **Always**: Get written candidate authorization before contacting any reference

## Edge Cases

- **Only one reference provided**: Accept but note limitation; supplement with LinkedIn verification and social media professional presence check
- **Reference unresponsive** (3 attempts over 5 days): Note as "attempted, no response"; proceed with available references
- **Negative reference**: Do NOT disqualify automatically — discuss with hiring manager, assess severity, consider candidate's perspective
- **Current employer as reference**: Only contact with explicit candidate permission; offer to wait until after offer acceptance
- **Executive candidates**: Add board member or key stakeholder references; expect more political nuance in responses
